The Challenge

Monad is building one of the most anticipated L1s in crypto — a high-performance EVM-compatible chain with parallel execution. The community is massive, the technical team is world-class, and the funding is substantial. But even the most hyped chains face the same pre-mainnet challenge: you need real projects committed to building on your chain before launch.

Ecosystem BD for a pre-mainnet L1 is uniquely difficult. You're asking teams to commit engineering resources to a chain that doesn't exist yet, based on the promise of performance benchmarks and future user adoption. Every other L1 and L2 is making the same pitch. The projects with the most options — the ones you actually want — are the most skeptical.

Cracked Labs was engaged to build the early ecosystem BD pipeline: identify the right projects, make the right introductions, and move teams from "interested" to "committed."

The Approach

Mapped the ecosystem opportunity. Before any outreach, we built a comprehensive market map: which DeFi protocols, infrastructure tools, and application teams would benefit most from Monad's parallel execution architecture? This wasn't a generic "deploy on our chain" pitch — it was targeted at teams whose specific bottlenecks (throughput, latency, cost) Monad's architecture directly solved.

Prioritized quality over quantity. The temptation with ecosystem BD is to announce 200 partnerships and hope some stick. We took the opposite approach — fewer, higher-quality targets with genuine technical fit. Every project in the pipeline was vetted for team quality, product-market fit, and alignment with Monad's technical roadmap.

Structured the outreach motion. Warm introductions through existing network connections, followed by technical deep-dives where Monad's engineering team could speak directly to the project's technical leads. This wasn't BD theater — it was matching specific technical capabilities to specific project needs.

Created activation paths. For each project in the pipeline, we designed a clear path from "interested" to "building" — whether that was grant funding, technical integration support, co-marketing commitments, or early testnet access.

The Results

We sourced and qualified 40+ projects across DeFi, infrastructure, and tooling verticals. The pipeline was built with structure and accountability — each project had a clear status, next steps, and owner.

More importantly, the pipeline quality was exceptional. These weren't "we'll think about it" leads — they were teams with genuine technical reasons to build on Monad and clear paths to activation.

The BD system we built gave Monad's team a repeatable process for ecosystem development that continued to produce results after our engagement ended. The playbook — target identification, qualification criteria, outreach sequences, and follow-up cadence — became the foundation for their ongoing ecosystem BD efforts.
